TLDR: A Swiss startup’s small home market pushes it into DACH early, and its reps collide there because nobody designed the territory. RevOps carves the map before the market carves the pipeline.
A small Swiss home market forces the DACH question earlier than founders expect
Switzerland holds roughly nine million people split across French-, German-, and Italian-speaking regions, so a B2B startup exhausts its addressable niche fast. That is why Swiss firms internationalise sooner than most: a survey of Swiss SMEs reported by swissinfo found the domestic market “too small” to be the leading reason they sell abroad, with companies in small countries skewing more global by default. The natural first hop is DACH — Germany, Austria, and German-speaking Switzerland share a language and a buying culture — which means the sales territory question arrives while the team is still three people deep. Who owns which accounts across Switzerland and DACH gets decided informally, or not at all, and the mess compounds with every hire.
Territory design is worth 2–7% of revenue before a single new hire
Reassigning accounts is a growth lever, not administrative housekeeping. Harvard Business Review research by Andris Zoltners and colleagues puts the gain from optimised territory design at 2 to 7 per cent of sales, with the same headcount and the same strategy. For a Swiss startup counting every franc of runway, that is free pipeline. The waste it removes is concrete: Salesforce’s State of Sales survey of 7,775 professionals found reps spend only 28 per cent of their time actually selling, with the rest lost to admin, handoffs, and chasing accounts that were never theirs. Poorly drawn territories feed straight into that 72 per cent.
Account segmentation draws the map before geography does
Territory is not a postcode. The first cut is account segmentation: score the base by ideal-customer-profile fit — company size, vertical, technology stack, deal potential — then assign owners. A named-account model suits the top tier, where a handful of reps own specific logos regardless of where those companies sit; geographic or vertical pods suit the mid-market. For a Swiss SME, that turns a flat list of prospects into tiers with clear ownership, and it travels: the segmentation built for the Swiss base is the same lens later applied to Munich, Hamburg, and Vienna. Skipping this step is why two reps end up emailing the same account — the map was drawn by accident, account by account, as leads arrived.
Switzerland’s three language regions are the first segmentation line
The concrete Swiss wrinkle is language. A rep working Geneva and Suisse Romande sells in French to a French-facing buying culture; Zurich and the German-speaking cantons run a German-language motion that maps cleanly onto Germany and Austria; Ticino answers in Italian. RevOps uses that seam deliberately: the German-speaking Swiss book runs the same playbook that will carry into DACH, so a Zurich rep’s motion scales into Bavaria instead of fighting it, while the Romandie book stays a distinct, French-led segment with its own messaging and cadence. Drawing the territory along the language line early keeps the DACH expansion coherent rather than improvised one deal at a time.
Rep collisions are an operations failure, not a discipline problem
When two reps email the same Munich account in the same week, founders scold the reps. The cause sits upstream: no owner, no routing rule, no single source of truth in the CRM. A static map also stalls the best sellers — Xactly’s tenure analysis shows reps peak in years three and four and flatten by year five unless their scope changes, so a map drawn once and never revisited caps the very people a startup can least afford to lose. RevOps fixes it structurally: one owner per account, deduplicated records, routing rules that fire on segment and geography, and a rebalance run on a cadence rather than in a crisis.
What a Swiss founder should carve first
The sequence is deliberate. Write the ideal customer profile and tier the account base before drawing any lines. Assign named accounts to owners before geography, then split the remainder by language region and, later, by DACH country. Encode one owner per account in the CRM with routing rules that survive the next three hires. Review the map quarterly, not annually — Gartner guidance reported by Xactly ties automated planning to cycle-time cuts of up to 75 per cent, which is what makes quarterly review affordable for a small team. Carve the map before the market carves the pipeline, and the reps stop colliding.
